Running customer success without a CS team
The conventional NRR improvement playbook assumes a customer success team: CSMs assigned to accounts, QBRs run by humans, health scores monitored by someone who actually reads them. A solo founder does not have that. What you have instead is a different kind of leverage: an AI agent that never gets distracted, never forgets to check an account, and can run personalised outreach at 2 a.m. without burning out.
The AI-first CS motion has four components:
Health-score agent. An automated score built from product usage data, support ticket frequency, NPS or CSAT responses, and payment behaviour. The agent watches this score across every account and fires an alert when any account drops below a threshold — say, 60 out of 100. The alert routes to you with the account summary and a suggested action: a check-in email, an offer to run a training session, a proactive discount on renewal. You spend 15 minutes; the agent did the monitoring work that would have taken a CSM an hour.
A founder running a B2B data tool (£380K ARR, 85 clients) built a health score from three signals in Airtable: logins in the last 14 days, support tickets in the last 30 days, and days since last expansion. When any account dropped below threshold, a Claude-powered agent drafted a personalised check-in email. Churn dropped from 18% annually to 11% in two quarters — £25K of ARR saved, zero additional headcount.
AI-run QBRs. A quarterly business review does not require a CSM on a Zoom call. It requires someone to synthesise the account's usage, surface the wins, flag the gaps, and propose next steps. An AI agent can generate that document — from CRM data, usage exports, and previous QBR notes — in minutes. You review it, personalise the opening paragraph, and send it. The client gets a thoughtful, data-rich review; you spent 20 minutes.
Proactive renewal sequences. Seventy-two days before renewal, an automated sequence starts: a usage summary email at day 72, a value-outcomes email at day 45, a renewal proposal with any upsell offer at day 30, a final check-in at day 14. The sequence runs on every account automatically. You intervene only when a reply comes back that needs a human.
Escalation routing. The agent handles the standard cases. When a reply is complex, emotionally charged, or involves a commercial decision, it routes to you. The human work is the 10% that actually needs a human — not the 90% of monitoring and standard communication that just needed someone to show up.
