The mental model: a product has many front doors, not one

Here is the reframe that changes how you build the whole flow. Your product is not a hallway everyone walks down in the same order, it is a building with one door per role, and each door opens directly onto the value that role came for. A generic onboarding bricks up every door but the lobby and then wonders why the analyst, the admin and the operator all wander off before they find the room they needed. The job of a role-based first run is to hand each person the key to their own door and skip the lobby entirely.

That reframe matters because it reorders your priorities. The instinct is to invest in the lobby, to make the welcome tour prettier, the tooltips warmer, the progress bar smoother. But the lobby is the one room nobody came for. The leverage is in the doors and the rooms behind them, which is why the rest of this playbook spends almost no time on the tour and almost all of it on the route, the empty state and the measurement. The industry context underlines the point. The average SaaS activation rate sits around 37 percent, and the spread by category is an order of magnitude, from AI and ML products near 55 percent down to fintech near 5 percent. That spread tracks one thing: how fast a category can deliver a first meaningful outcome. You cannot change your category, but you can change whether a given person reaches their first outcome on the first session, and the strongest lever for that is showing them the right room before they have to ask. This is the same discipline a product-led growth motion lives or dies on, because in PLG the product is the salesperson and a wrong-door first run is a salesperson pitching the wrong product.
