Turn what you heard into a decision the same week
Research has a short shelf life. The quotes are vivid in your head for about a week, and then they fade into a document nobody reopens. The single biggest waste in customer research is not bad interviews, it is good interviews that never get converted into a decision and an action while the insight is still warm. Synthesis is not the boring admin after the research. It is the research.
The practice is to synthesise continuously, not in one heroic session at the end. After each conversation, spend ten minutes capturing the two or three things that surprised you, the exact phrases worth keeping, and how this one changes or confirms the emerging pattern. By the time you have done eight interviews, the synthesis is mostly written, and you are noticing when you stop learning anything new, which is the real signal you have done enough.
What you are looking for is the pattern that repeats across people, not the clever one-off. One buyer with a wild story is an anecdote. Four buyers independently describing the same trigger, the same workaround, the same objection, that is a finding you can build on. Weight what recurs, treat the outliers as edges to note, and resist the temptation to over-index on the most articulate person you spoke to.
Then force the leap from insight to action. Each finding should produce a specific change: a new headline to test, a segment to stop chasing, an objection to address in the sales deck, a feature to reprioritise. "We learned that buyers care about X" is not a result. "We are rewriting the homepage hero to lead with X and testing it this week" is. If a finding does not change what you do, either it was not important or you have not finished thinking about it.
Close the loop by acting and then watching what happens. The change you made based on research is itself a test: did the new message convert better, did addressing the objection lift win rate? Research that ends in a slide is theatre. Research that ends in a shipped change and a measured result is how the business actually gets smarter, conversation by conversation.
