Your tracking is lying to you, and the bill is the dark funnel

Start with the one reframe that fixes everything downstream: your software measures demand capture, and the form measures demand creation. These are different jobs, and most founders quietly assume the first is doing the second. It is not. Your attribution tool watches the last clickable touch that converted and credits it. Everything that built the trust before that click is invisible to it, by design.

The shape of the modern B2B purchase makes this gap enormous rather than marginal. Gartner's research puts the average buying group at six to ten stakeholders, each arriving with four to five pieces of independent research they share among the group, and the whole committee spends only 17 percent of its time meeting any supplier at all. By the time someone fills in your demo form, the decision is largely made elsewhere, by people you never spoke to, on surfaces you never tracked. The form is the visible tail of a long invisible animal.

The word that should make you suspicious of your own dashboard is direct. A SparkToro study of more than a thousand visits found that 100 percent of visits arriving from TikTok, Slack, Discord, Mastodon and WhatsApp were misattributed as direct traffic, along with 75 percent of visits from Facebook Messenger. The reason is mechanical: these dark-social referrers strip their source, so your analytics has nothing to read and files the visit under direct. Every Slack thread where someone pastes your link, every WhatsApp forward, every founder dropping your guide into a community lands in your dashboard as an anonymous stranger who typed your URL from memory.

That is not a small leak. For a founder running a community-led or word-of-mouth motion, direct is often the single largest bucket in the report, and it is almost entirely your best work, relabelled as nothing. The instinct is to reach for a more sophisticated tool. Resist it. A better attribution platform is a more precise instrument for measuring the part you can already see. The dark funnel is defined by being unmeasurable to software, so you close the gap not by buying, but by asking. One open-text field on a high-intent form is the cheapest dark-funnel instrument you will ever own, and it routinely returns answers no platform on earth could have shown you.
