Research the switch, not the demographics

Most "customer research" produces a persona document that describes a person who does not buy anything. It lists job titles, company sizes, tools they use and a stock photo named "Marketing Mary". None of it tells you why a real human pulled out a credit card on a Tuesday. The thing worth understanding is not who your customer is, it is what made them switch.

Every B2B purchase is a switch. Someone moved away from a spreadsheet, a competitor, a manual process, or doing nothing at all, and moved towards you. That movement has a structure: a moment when the old way stopped being good enough, a trigger that made the problem urgent, a set of options they considered, and the specific reason they picked you over the alternatives. Map that arc and you understand the buyer in a way no demographic ever explains.

This is why the most useful interviews are with people who recently bought, not prospects who might. Recent buyers can still remember the messy middle: what they typed into Google, who they asked, what nearly stopped them, what finally tipped it. A prospect can only speculate about a decision they have not made. A recent customer is a witness to the exact path you want more people to walk.

The questions that unlock this are about events, not opinions. Not "what features matter to you", which invites a wish list, but "walk me through the day you decided you needed to solve this". You are reconstructing a timeline. When did you first notice the problem? What changed that made it urgent? What did you try first? The story is the data, and the switch is the story.

Demographics still have a use, but a narrow one. They help you find more people who look like your best buyers. They never tell you why those buyers bought. Keep the firmographics for targeting and pour your research energy into the switch, because that is what your messaging, your offer and your sales motion are actually made of.
