SEO and AEO: the lead generation channel that compounds

Cold email books meetings this month. SEO and answer-engine optimisation (AEO) book meetings for the next three years at a cost-per-lead that approaches zero once the content is ranking. The two channels are not in competition — they are sequential priorities, and a lean founder who builds the organic machine first changes the unit economics of every paid and outbound channel that comes later.

Why AEO is now inseparable from SEO. With up to 90% of B2B buyers researching through generative AI before contacting a vendor (Forrester, 2025), being the answer that Google's AI Overview or ChatGPT surfaces is the new first-page ranking. AEO is not a replacement for traditional SEO; it is the same game with a new scoring layer. The signals that make you rank in organic search — authority, relevance, structured answers to specific questions — are the same signals that make you the cited source in an AI answer. The difference is that AEO rewards depth and direct answers even more aggressively than traditional search does.

How a solo founder runs this with AI agents. One founder running a B2B project management tool described his workflow: an AI agent identifies informational keyword clusters his ICP is searching, drafts the structure of each piece, and pulls in the data and examples. He edits, adds his perspective, and publishes. Output: three to five substantive pieces per month, consistently, without a content team. By month six, organic traffic was generating as many inbound demo requests as his outbound was generating booked meetings — at a fraction of the per-lead cost.

The AEO-specific moves:

  • Write content that answers a specific question in the first two sentences (the "answer-first" structure), then supports it with depth. AI citation tools favour this shape.
  • Build the hub-and-spoke architecture: one definitive hub page for the cluster, spoke pages for each sub-topic, deep interlinking between them. This is exactly what this page does.
  • Target "best X for Y" and "how to do X" queries — the ones buyers type when they are actively evaluating options. These convert.
  • Earn citations by publishing original data and benchmarks. AI models cite primary data more reliably than aggregated summaries.
