Outbound with AI agents: what works in 2025

Cold email is not dead. It is broken for the people running it wrong — which, in 2025, is most people. For the operator who understands the infrastructure requirements and the hybrid model, it remains the highest-ROI outbound channel available to a solo founder.

The deliverability game. The rules hardened sharply. Since February 2024, Google and Yahoo enforce authentication (SPF, DKIM, DMARC) and a spam-complaint ceiling of 0.3%. From late 2025, Gmail moved from soft delays to permanent 5xx rejections for senders who fail authentication or run hot on complaints. Practitioners now aim to stay under 0.1% complaint rate, not 0.3%. The global average inbox-placement rate sits around 84% (EmailToolTester benchmark, 2025), so even legitimate senders lose roughly one email in six before any of this enters the picture.

The non-negotiables for a solo founder:

  • Never send cold email from your brand domain. It burns within thirty days at any meaningful volume. Buy dedicated sending domains (one per 30–50 daily sends), spread volume across them, authenticate every one, and keep your primary domain off every cold list.
  • Warm new domains slowly. Start at 15–20 sends a day and ramp over three to four weeks. The trap is trusting a warmup tool's green light at day 10 — it measures the tool's own warm-up pool, not your deliverability to strangers outside it.
  • Keep sequences short. Three to five steps, spaced, with genuine relevance in each. A seven-step sequence running to the same non-responder is a complaint waiting to happen.

The hybrid model. AI owns the mechanical stages: enrichment, validation, personalisation at scale, send scheduling, inbox rotation, reply detection, and initial triage. A human owns the judgement stages: the angle, the genuinely personal opener on a high-value account, the reply that needs a real conversation. The operators winning in 2025 run AI as the engine and themselves as the driver. A founder running an HR SaaS for manufacturing firms described it as "AI does the 200 sends, I do the 20 conversations" — and that ratio, she said, was what made it feel sustainable rather than exhausting.
