The one decision to make this week
Everything above collapses into a single exercise you can do this week, and it starts with brutal honesty. Write down which of the three models you are actually running right now, not the one you would describe to an investor, the one your calendar and your spend reveal. Where does your week genuinely go: filling the top of the funnel, fixing activation, working pipeline, or growing existing accounts. That is your real model, whether you chose it or not.
Then, separately, write down which model you should be running, judged against the maths in this guide. If your retention or activation is leaking, more acquisition is the wrong bet no matter how good the campaign. If you are above the threshold where expansion outweighs new sales, a Revenue-terminated funnel is hiding your largest growth lever. The gap between the two answers, the model you are running and the model you should be, is the most valuable thing you will write down all quarter, because it names exactly where your focus is currently being wasted.
Name the numbers, set the payback, then choose tactics. With the right model chosen, commit to its one number: the North Star Metric that encodes the value your chosen model says drives the business, made sure it is a value metric you can move this week, not lagging revenue. Then find, or commit to finding, your activation magic number. Set the acceptable CAC payback for your model next, because a low-ACV self-serve model demands fast payback and cannot tolerate expensive channels, while a high-ACV sales-led model can fund a far longer one. Fix that ceiling first; it is the constraint that tells you, instantly, whether a given channel is efficient or a cash trap.
And only then, with the model named, the gap exposed, the numbers set and the payback fixed, do you go and choose your tactics. The question is finally settled, which means every tactic you pick from here is an answer to it rather than a guess in the dark. That is the entire discipline: pick the lens before you touch a single lever, and build the growth machine on a foundation you actually chose.
