The 90-day planning cycle: rocks, scorecard, and weekly rhythm

Growth leadership is not a strategy document that lives in Notion. It is a disciplined operating rhythm: a 90-day horizon, three to five rocks (priorities that move the north star), a scorecard of leading indicators, and a weekly review that keeps the system honest.

This rhythm is adapted from EOS (Entrepreneurial Operating System) and OKRs, simplified for a solo operator. The key differences from the team version:

  • No alignment overhead: a solo founder does not need to run quarterly planning meetings or cascade OKRs. The planning session is a structured 2-hour block, once per quarter, alone or with a thinking partner (which can be an AI agent).
  • Ruthless constraint on rocks: three rocks, not ten. A rock is something that, if completed in 90 days, will meaningfully move the north star. It is not a to-do list item. "Write 10 blog posts" is not a rock. "Establish organic search as a measurable acquisition channel generating 20 trials per month" is a rock.
  • Leading indicator scorecard: the scorecard tracks 5–8 metrics weekly that are leading indicators of north-star movement. These are the inputs you control: outreach sent, content published, demos booked, onboarding calls completed. The north star is lagged — it responds to inputs with a delay. The scorecard keeps you honest about whether you are putting the right inputs in.

The weekly rhythm

A 30-minute weekly review covers:

  1. Scorecard check: are weekly inputs on track? What slipped and why?
  2. Constraint check: is the same bottleneck still binding, or has the constraint shifted?
  3. Rock progress: are all three rocks on track for 90-day completion? Any blockers to remove?
  4. One decision: what is the one decision or action this week that most moves the north star?

This structure keeps growth leadership a first-class weekly activity rather than something that happens when there is time. For a solo founder, "when there is time" never arrives.

AI agents in the operating rhythm

An agent with access to your CRM and billing data can run the scorecard check automatically before your weekly review, presenting a pre-built view of input metrics versus targets, flagged anomalies, and suggested hypotheses. The founder reads the analysis, makes the call, and goes back to building. This is the practical shape of agentic growth leadership: the mechanical analysis is delegated, and the reasoning is not.
