Measure it right: separate scoreboards for separate jobs

Two jobs need two scoreboards

The whole playbook reduces to one operating discipline: creation and capture get separate scoreboards, and you never judge one by the other's metrics. The moment you grade demand creation on a capture metric, you defund it, because creation will always look worse on a form-fill count than the cheap, high-volume capture tactic sitting next to it. That is not creation failing. That is you using the wrong ruler.

The creation scoreboard

Creation is measured on signals of reach and memory, not on captured names. Track reach, how many of the 95 percent you are touching. Track branded search, the truest tell that you are creating demand, because people searching your name by name did not have that intent before something created it. Track direct and dark traffic, the buyers arriving without a trackable last click, which rises as your creation works. Track self-reported attribution, the "how did you hear about us" field that surfaces the dark social your software cannot see. And track pipeline created, the downstream revenue that traces back to creation activity even when the path was invisible.

None of these is a form-fill count, and that is the point. They measure whether want is being created, which is creation's only job.

The capture scoreboard

Capture is measured on the efficiency of converting existing intent into recorded, qualified opportunities. Track visitor-to-lead conversion rate, how well your capture surfaces turn intent into names. Track demo requests, the hand raises. Track qualified pipeline, names that survive a real qualification filter, not raw MQL volume. And track win rate, whether the captured leads actually become revenue, the ultimate test of capture quality.

These metrics are fast, clean, and attributable, which is exactly why they must stay quarantined from the creation scoreboard. Their speed is seductive. Let them set the standard for the whole machine and you will optimise the entire operation for harvesting the 5 percent and abandon the work that fills the funnel.

One north star spanning both

Above the two scoreboards, set a single north-star metric that spans both halves, pipeline created, or revenue, never a form-fill count. The two scoreboards are how you diagnose which half needs work. The north star is how you remember that both halves exist to produce the same thing: revenue per client, compounding. Judge creation by capture metrics and you will always defund the engine that fills your pipeline. Keep the scoreboards separate and you can finally see which half is actually broken.
