Talk to thirty buyers before you build the funnel

Talk to thirty buyers before you build a single funnel stage, because the funnel you would design from your own assumptions is almost always the wrong one.

Why thirty conversations beat any guess

A funnel is a series of bets about what your buyer thinks at each step: what makes them click, what makes them hesitate, what makes them sign. Build it from your own head and every bet is a guess. Build it from thirty real conversations and the funnel writes itself, because buyers hand you the exact words, objections, and sequence you need. Thirty is the number where patterns stop being anecdotes and start being reliable, and it is small enough that a lean founder can finish it in a few weeks.

Who to talk to

Pull from three groups, weighted toward the first.

  • Recent buyers of yours or a competitor, who can describe the live decision.
  • Active evaluators who are in-market now and feeling the pain.
  • Lost deals, who tell you, more honestly than anyone, why buyers say no.

Recruit them from your beachhead list. Offer no pitch, only fifteen minutes and genuine curiosity.

What to ask

The goal is their language and their decision, not your validation, so keep the questions open and past-tense.

  1. "Walk me through the last time this problem cost you something." This surfaces the trigger and the real stakes.
  2. "What did you try before looking for a tool like this?" This reveals the alternatives you actually compete with.
  3. "When you looked at options, what made you hesitate?" These are your funnel's objections, stated plainly.
  4. "What finally made you decide?" This is the language for your strongest sales line.
  5. "What words would you use to describe this problem to a peer?" This is your positioning, in their voice.

Resist pitching. The moment you start selling, the honesty stops.

Turn conversations into the funnel

After every five interviews, tag the transcripts for repeated phrases, recurring objections, and the decision sequence. Three things fall out: the language becomes your copy, the objections become the content and FAQ that pre-empt them at each stage, and the decision sequence becomes the order of your funnel steps. You are no longer designing a funnel; you are transcribing one.

Challenge. A seven-person B2B procurement-software company built a funnel from internal assumptions and watched 80% of trials go cold without a word. Approach. The founder ran thirty fifteen-minute interviews with recent buyers and lost deals, and discovered the real blocker was not price but a fear of a messy data import, something the funnel never addressed. Result. They added an import-guarantee step and a short objection-handling email at exactly the point trials stalled, and trial-to-paid conversion rose from 9% to 21% over two months, because the funnel finally spoke to the worry buyers actually had.

Pitfalls

  • Talking only to fans. Happy customers flatter you. Lost deals and stalled evaluators carry the objections that move the numbers.
  • Pitching mid-interview. The instant you sell, the buyer stops being candid. Stay curious for the full fifteen minutes.
  • Stopping at five. Five conversations give you anecdotes and false confidence. Patterns only stabilise around thirty.
  • Filing the notes and moving on. The interviews are worthless unless the language, objections, and sequence flow straight into copy and funnel steps within the week.

With thirty conversations turned into real language and a buyer-shaped funnel, your machine is built on evidence rather than assumption. Next you decide which numbers tell you it is working, because a lean founder cannot watch everything and must not try.
