Your pipeline is a machine, not an understaffed team

The first mistake a solo founder makes with sales is treating the pipeline as a smaller copy of something a sales team would run. It is not. A sales team's pipeline is organised around dividing labour between people — an AI SDR or human SDR who responds, an account executive who closes, an ops person who keeps the CRM honest. When you strip that down to one person, you do not get a smaller team. You get a structurally different problem, because the work three roles used to absorb now lands on the same pair of hands that also build the product, answer support, and run the company.

The bottleneck was never headcount

It is tempting to look at a leaking pipeline and conclude that you need to hire. Almost always, the real leak is somewhere else. The first leak is response lag: a buyer fills in your form, and by the time you surface from whatever you were building, hours have passed and the moment is cold. The second leak is slow disqualification: you take every call, including the ones that were never going to close, and your scarcest resource — your hours — drains into deals a clear rule would have routed out before they reached your calendar. Neither is solved by a second person. They are solved by a system that never sleeps and never wavers. What AI actually closes

This is the thesis of the whole playbook, so it is worth stating plainly. AI does not replace the founder in the deal. It closes the gaps a one-person operation cannot close by hand — the instant response, the consistent follow-up, the data hygiene — so that one hundred per cent of your human time lands on the conversations that actually need a human. The founder keeps the positioning and the close. The machine keeps everything around it running while you sleep. The four-station model

Every deal you will ever run moves through four stations, and seeing them as distinct is what lets you build the machine deliberately rather than reacting to whatever the day throws at you.

  • Capture — a lead raises its hand. The job here is to never drop a hand-raise.
  • Qualify — the filter. AI runs your fit rules and routes out the deals that fail them.
  • Convert — founder-led human conversations. This is the only station you personally staff.
  • Retain and expand — the cheapest revenue you will ever earn, from the customers you already have.
